Re-engagement Emails for Leads That Went Quiet

Not "just checking in". Five emails that give a dormant buyer a reason to answer, built the way we run them for clients.

Why Re-engagement Emails Get Ignored

A demo request that went quiet is not a dead lead. It is a buyer who once raised a hand and then met a follow-up that gave them nothing to say yes to.

The standard sequence, "just checking in", "bumping this to the top of your inbox", "did you get my last email", teaches the buyer that replying earns them a pitch. Silence is the rational response.

Before you send anything, split the list by why each lead went quiet:

  • Timing: they said "not now" or the budget did not exist yet
  • Never answered: they downloaded or requested and nobody ever spoke to them
  • Lost to a competitor: they chose someone else six to eighteen months ago
  • No decision: the evaluation stalled and the champion moved on

Each group needs a different email, because a different thing has to be true for them to reply. The templates below cover the first three. Every placeholder in {{double braces}} must be filled with something real about that account. Otherwise the email should not go out.

Template 1: The Changed-Circumstance Opener (Timing)

Use when the lead said "not now" or the timing was wrong. The email opens with something that changed at their company, not with a reminder of your last call.

Hi {{first_name}},

Saw that {{company}} {{the change: opened a second office / hired a new VP of Sales / announced the Series B / launched in Germany}}.

When we spoke in {{month}} you said the timing was off. Usually a change like this is what moves {{the problem you solve}} up the list.

Is it worth a fifteen-minute update or is the timing still wrong?

The last line matters. Giving them the easy "no" gets more honest replies than pretending the no does not exist.

Template 2: Closing the Loop (Never Answered)

Use when someone requested a demo or downloaded a resource and never got a real conversation. Own the gap plainly.

Hi {{first_name}},

You requested {{the demo / the guide / the pricing}} from us in {{month}} and, looking at our records, nobody followed up properly. That is on us.

If {{the problem}} is still on your list, I can walk you through {{one specific thing}} in fifteen minutes. If it is not, tell me and I will close the file.

No apology paragraph, no discount. An honest sentence and a clear either-or.

Template 3: The Switch Check (Lost to a Competitor)

Use six to eighteen months after they chose someone else. Contracts come up for renewal and early frustrations surface around then.

Hi {{first_name}},

When we spoke in {{month}} you went with {{competitor}}, which made sense at the time.

Genuine question, no pitch attached: has it done what you needed on {{the specific thing they cared about}}?

If yes, good, I will leave it there. If parts of it did not land, I would rather hear that now than after your renewal.

Never criticise the competitor. Ask about their experience. They will tell you where it hurts.

Cadence, Follow-ups and Why This Works

Cadence per lead:

  • Day 0: the opener for their segment (one of the three above)
  • Day 4: a two-line follow-up on the same thread with one new fact about their account, no repeat of the ask
  • Day 11: a different angle, for example a short story of a similar company and what changed for them
  • Day 25: the close-the-file email

Why it works:

  • Every email names something real about the account, so it cannot be mistaken for a mass send
  • Each one offers an easy no, which is what makes the yes credible
  • Follow-ups stay on the same thread with an empty subject line, so the conversation reads as one person writing, not a drip campaign
  • Nobody gets more than four emails. A list you spent a year building is protected, not burned

Send from a real mailbox, plain text, no tracking pixels. If you cannot fill the placeholders with facts, that lead is not ready for this sequence yet.
